GenAI tools changed how analysts draft, marketers test and engineers code, often faster than senior leaders could try them. In many Indian companies, the people fluent in these tools joined in the last three years. A reverse mentoring program gives leaders a direct, low-risk line to that fluency.

Sample training plan: 2-day hands-on design

This design sets up reverse mentoring so it survives past the first month. On launch day, early-career mentors practise teaching upward by mentoring a facilitator playing a sceptical CFO, while senior leaders set learning goals and practise asking beginner questions. Pairs then meet and sign a ground-rules charter. A mid-point clinic resets drifting pairs, and a closing showcase has each pair demonstrate one change the leader made, from drafting with a GenAI assistant to seeing a product through a younger customer's eyes.

How we measure impact

Evaluation follows the Evaluate phase of ADDIE. Before launch, each leader rates confidence on the agreed themes and each mentor on influencing skills; the same measures repeat at close, and AssessAll can run pre and post assessments on digital or AI literacy. Pair logs show session frequency and actions tried. At 30, 60 and 90 days after the program we review which leader changes stuck, mentor retention and visibility, and feedback from both groups.

What is reverse mentoring and how does it work?

Reverse mentoring flips the usual arrangement: a younger or more junior employee mentors a senior leader on a topic where the junior person has more hands-on experience, such as GenAI, social media or new customer habits. Pairs meet regularly, usually fortnightly, around agreed goals. A good program adds selection, briefing, ground rules and a review so that the relationship produces real change.

How long should a reverse mentoring program last?

Most programs run between three and eight months. We usually recommend four to six months of fortnightly meetings, which gives pairs time to build trust and try real changes without fatigue. Shorter 12-week sprints work well for a single focused theme such as GenAI. The final length is customised after we understand your leaders' calendars and goals.

How do you pair reverse mentors with senior leaders?

We avoid pairing people in the same reporting line, since that makes candour harder. Pairs are matched on the leader's learning goals, the mentor's strengths and a reasonable personality fit. Mentors are selected for curiosity, discretion and the ability to explain clearly, not only for digital skill. Both sides agree to a written charter before the first meeting.

What topics are covered in reverse mentoring?

Common themes include generative AI at work, social and digital channels, changing customer expectations, new ways of working and what younger employees value in a workplace. We help you pick two or three themes tied to your strategy, so the program is not a general tech tour. Each theme has a session guide with hands-on exercises.

What are the risks of reverse mentoring?

The main risks are cancelled sessions, mentors who defer too much, and leaders who treat it as a favour to young staff. Poor pairing inside a reporting line can also create awkwardness. A well-run reverse mentoring program manages these with ground rules, protected time, a mid-point clinic and visible sponsorship from the top team, so both sides take it seriously.

Is reverse mentoring only about technology?

No. Technology is often the entry point, but many leaders gain as much from hearing how younger colleagues think about careers, feedback, purpose and flexibility. Those insights feed directly into how leaders communicate and design policies. We encourage at least one session per pair on workplace expectations as well as tools.
