It covers preparing and delivering announcements, individual conversations, survivor support, re-planning work and self-care. Why managers need to be ready before the announcement
Restructurings are now continuous rather than occasional, driven by AI adoption, cost pressure and flatter structures. Middle managers are often asked to deliver the news while unsure of their own role, with little more than a script from HR.
How the first 48 hours are handled shapes trust for years. Leading through layoffs training helps managers prepare, speak plainly, avoid promises they cannot keep and support the survivors whose engagement determines whether the new structure actually works.
Gartner reports just 32% of business leaders say their organisations achieve healthy change adoption.
CNBC reporting cited by Forbes found the number of managers at public companies fell 6.1% between May 2022 and May 2025.

Sample training plan: 1-day hands-on design
This one-day design gets managers ready before a restructuring is announced. In small, confidential groups they agree what they can and cannot say, plan the sequence of conversations, and rehearse the first 60 seconds of an individual meeting with a facilitator playing an affected employee. They practise handling anger, silence and tears, plan a listening session for the people who stay, re-plan the work for a smaller team and build a support plan for themselves. Messages are aligned with HR in advance.
Participants can prepare, deliver and follow through on restructuring conversations humanely and within their boundaries.

Recommended: 1 day in person (09:30–17:30), or 2 × 3-hour live virtual sessions, scheduled days before announcements, plus a 30-day follow-up clinic. A sample design: every Bodhih program is customised after a short needs analysis.
How long is leading through restructuring training?
The recommended design is one day in person, from 09:30 to 17:30, scheduled a few days before announcements, with a 30-day follow-up clinic. It also runs as two live virtual sessions of three hours each. A three-hour rapid briefing is available for large groups on short timelines.
What activities are included in leading through restructuring training?
Managers sort statements into safe, check with HR or never say, plan their announcement sequence, drill a four-sentence opening, hold an individual conversation with a facilitator playing an affected employee who reacts with anger or tears, rehearse the team announcement and plan support for the people who stay.
How we deliver it
Just-in-time timing
The program is scheduled days before announcements, so skills are fresh and scripts reflect the real situation.
Rehearsal under pressure
Managers practise with a trained facilitator playing affected employees, including hard and emotional reactions.
Aligned with HR and legal
Key messages and boundaries are agreed with your HR team in advance; the program does not replace legal advice.
Confidential by design
Small groups, clear confidentiality rules and careful handling of sensitive details before announcements.
Tailored versions
Rapid manager briefing
A three-hour virtual briefing for large groups of managers when timelines are short, followed by small-group rehearsal clinics.
Survivor re-engagement workshop
For managers and teams after a restructure: rebuilding trust, resetting priorities and agreeing new ways of working.
Merger and integration edition
For leaders combining teams after an acquisition, with cultural integration and role-clarity sessions.
How we measure impact
Following the Evaluate phase of ADDIE, managers rate their confidence and readiness before and after the program, and facilitators observe skill in the simulation. After announcements, a short pulse checks how teams felt the news was handled. At 30, 60 and 90 days we review survivor engagement pulses, regretted attrition and delivery indicators agreed with HR, and hold a follow-up clinic to adjust support.
Pair this program with AssessAll, Bodhih’s AI assessment platform, for pre- and post-program skill measurement.
Frequently asked questions
How do managers communicate layoffs to their team?
Prepare key messages with HR, speak to affected individuals privately before any team announcement, and be direct in the first minute. Explain what is happening, why, and what happens next, without jargon. Then give people time to react and ask questions. Leading through layoffs training lets managers rehearse this before the real conversation.
How do you support employees who survive layoffs?
Acknowledge the loss openly and give people space to talk. Hold a listening session in the first week, check in individually with key people, and be clear about the future priorities and structure. Watch for overload and burnout. Signpost EAP or counselling support. Survivors often need more manager time, not less, in the months after.
What should managers not say during a layoff?
Avoid phrases such as 'this is hard for me too', 'you'll be fine' or speculation about future cuts. Do not share confidential details, promise that no more changes will happen, or blame other leaders. Stick to agreed facts, show genuine respect and refer questions you cannot answer to HR.
How do you rebuild morale after restructuring?
Be honest about what happened and why, set a clear direction for the new team, and remove low-value work so people are not overloaded. Recognise the effort of those who remain and involve them in re-planning. Small, visible wins in the first 30 days help rebuild confidence.
How do you keep a team productive during a reorganisation?
Reset priorities quickly. Agree what to stop, what to pause and what must continue, and communicate these changes to stakeholders. Redistribute work fairly and check workloads weekly. Short, predictable team check-ins help reduce rumour-driven distraction. The program includes a 30-day stabilisation plan template.
Does the training cover labour law or retrenchment procedures?
No. This is leadership and communication training, not legal advice. Legal processes, including those under India's labour codes in force since November 2025 or Gulf employment laws, must be handled by your HR and legal advisers. We align the program's boundaries and messages with them before delivery.
How is this different from change management training?
Change management training covers leading change broadly, such as new systems or strategies. This program is narrower and time-bound: it prepares managers for the specific human challenges of layoffs and restructuring, including delivering hard news, supporting leavers and survivors, and looking after themselves.
How quickly can Bodhih run this program?
Because timing matters, we can set up rapid cohorts once the needs and boundaries are agreed with HR. Live virtual sessions work well for dispersed managers. For in-person delivery, our facilitators travel from Bengaluru across India, the Middle East and other regions. Content is customised to your situation and handled confidentially.
