## Why leaders are asking to be mentored by their newest hires

[GenAI](https://bodhih.com/generative-ai-training/) tools changed how analysts draft, marketers test and engineers code, often faster than senior leaders could try them. In many Indian companies, the people fluent in these tools joined in the last three years. A reverse mentoring program gives leaders a direct, low-risk line to that fluency.

It also sends a signal. When a 55-year-old business head sits down every other Friday with a 26-year-old to learn, hierarchy softens and younger talent feels heard. Business Standard reports Indian firms including Siemens, NMDC and Coromandel have run GenAI-led reverse mentoring, and structure is what makes it stick.

> Business Standard reports reverse mentoring in Indian firms typically runs 3 to 8 months, with younger mentors guiding executives on GenAI and digital topics.

> Deloitte's 2025 survey found 74% of Gen Zs expect GenAI to change the way they work within a year.

## What participants will be able to do

### Hands-on AI and digital fluency

Senior leaders use at least three GenAI or digital tools on their own work, guided by a mentor who uses them daily.

### Fresh customer insight

Leaders hear how younger customers discover, compare and buy, and test one assumption in their own business.

### Confident young mentors

Early-career mentors practise explaining, influencing and giving candid input upward, skills that usually take years to build.

### Flatter, faster conversations

Pairs build a working relationship that bypasses layers, so ideas and early warnings travel up more quickly.

### A visible culture signal

The organisation shows, not just says, that learning runs in every direction and that new joiners have a voice.

### Evidence to scale

HR receives pair-level and cohort-level data on learning goals met, so the next cohort can be designed with confidence.

## Sample training plan: 2-day hands-on design

This design sets up reverse mentoring so it survives past the first month. On launch day, early-career mentors practise teaching upward by mentoring a facilitator playing a sceptical CFO, while senior leaders set learning goals and practise asking beginner questions. Pairs then meet and sign a ground-rules charter. A mid-point clinic resets drifting pairs, and a closing showcase has each pair demonstrate one change the leader made, from drafting with a GenAI assistant to seeing a product through a younger customer's eyes.

76% hands-on practice · 12.2 contact hours · Cohort: 8–15 pairs · In person · Live virtual

### Launch day · Week 0: Two briefings and a first meeting

Mentors can structure and lead a useful session upward, leaders have clear learning goals, and every pair has signed a ground-rules charter.

1. 09:30–10:00 · Mentors only: flip the org chart (Energiser)
2. 10:00–10:45 · Context, not a tool demo (Demo & practice)
3. 11:00–12:30 · Mentoring the sceptical CFO (Role-play)
4. 13:15–14:00 · Leaders only: learning like a beginner (Diagnostic)
5. 14:00–15:00 · Asking without pulling rank (Skill drill)
6. 15:15–16:30 · Pairs meet: the charter (Build sprint)
7. 16:30–17:00 · Launch commitments (Action planning)

### Mid-point clinic · Month 2–3: Reset what drifted

Mentors and leaders can diagnose what is stalling in their pair and reset goals and habits for the second half.

1. 09:30–10:00 · Temperature check (Diagnostic)
2. 10:00–10:45 · Awkward moments clinic (Case clinic)
3. 11:00–11:45 · Exercise swap (Gallery walk)
4. 11:45–12:30 · Reset our second half (Action planning)

### Showcase · Month 5–6: Show what changed

Each pair demonstrates one change in the leader's practice and the cohort shapes recommendations for the next round.

1. 09:30–10:00 · Then and now (Energiser)
2. 10:00–11:00 · Pair showcase (Presentation)
3. 11:15–11:45 · What the mentors gained (Fishbowl)
4. 11:45–12:15 · Advice for cohort two (Group challenge)
5. 12:15–13:00 · Keep going plans (Action planning)

Recommended: a launch day with a 3-hour mentor briefing and a 2-hour mentee briefing, 4 to 6 months of fortnightly 45–60 minute pair meetings, a half-day mid-point clinic and a half-day showcase; briefings can also run live virtual. A sample design: every Bodhih program is customised after a short needs analysis.

### How long is a reverse mentoring program?

The recommended design runs four to six months. It starts with a launch day, a three-hour mentor briefing and a two-hour mentee briefing, followed by fortnightly pair sessions, a half-day mid-point clinic and a half-day showcase. Briefings and the showcase can also run live virtual.

### What activities are included in a reverse mentoring program?

Mentors practise teaching upward by mentoring a facilitator playing a sceptical CFO. Leaders drill beginner questions and try a real task with an AI assistant. Pairs sign a charter, swap tested exercises at the mid-point clinic, and showcase a before-and-after artefact at the end.

## How we deliver it

### Structure without bureaucracy

Light session guides and a simple log keep pairs on track without turning mentoring into paperwork.

### Psychological safety first

Ground rules on confidentiality and no career consequences are agreed in writing, so mentors can speak freely.

### Try it, don't watch it

Every session has a hands-on moment where the leader does the task, because demos are forgotten and practice is not.

### Both sides are developed

Mentors receive their own briefing and clinics, so the program builds upward-influence skills in young talent too.

## Tailored versions

### GenAI reverse mentoring sprint

A focused 12-week version where mentors help leaders use AI assistants on real work: summaries, analysis, drafts and meeting preparation.

### For manufacturing and PSU leadership

Themes shift to ERP, digital platforms on the shop floor and how young engineers view safety and automation.

### Customer lens edition

For consumer, BFSI and retail brands: mentors walk leaders through how Gen Z customers discover, pay and complain.

## How we measure impact

Evaluation follows the Evaluate phase of ADDIE. Before launch, each leader rates confidence on the agreed themes and each mentor on [influencing skills](https://bodhih.com/influencing-skills-for-leaders/); the same measures repeat at close, and AssessAll can run pre and post assessments on digital or AI literacy. Pair logs show session frequency and actions tried. At 30, 60 and 90 days after the program we review which leader changes stuck, mentor retention and visibility, and feedback from both groups.

## Frequently asked questions

### What is reverse mentoring and how does it work?

Reverse mentoring flips the usual arrangement: a younger or more junior employee mentors a senior leader on a topic where the junior person has more hands-on experience, such as GenAI, social media or new customer habits. Pairs meet regularly, usually fortnightly, around agreed goals. A good program adds selection, briefing, ground rules and a review so that the relationship produces real change.

### How long should a reverse mentoring program last?

Most programs run between three and eight months. We usually recommend four to six months of fortnightly meetings, which gives pairs time to build trust and try real changes without fatigue. Shorter 12-week sprints work well for a single focused theme such as GenAI. The final length is customised after we understand your leaders' calendars and goals.

### How do you pair reverse mentors with senior leaders?

We avoid pairing people in the same reporting line, since that makes candour harder. Pairs are matched on the leader's learning goals, the mentor's strengths and a reasonable personality fit. Mentors are selected for curiosity, discretion and the ability to explain clearly, not only for digital skill. Both sides agree to a written charter before the first meeting.

### What topics are covered in reverse mentoring?

Common themes include generative AI at work, social and digital channels, changing customer expectations, new ways of working and what younger employees value in a workplace. We help you pick two or three themes tied to your strategy, so the program is not a general tech tour. Each theme has a session guide with hands-on exercises.

### What are the risks of reverse mentoring?

The main risks are cancelled sessions, mentors who defer too much, and leaders who treat it as a favour to young staff. Poor pairing inside a reporting line can also create awkwardness. A well-run reverse mentoring program manages these with ground rules, protected time, a mid-point clinic and visible sponsorship from the top team, so both sides take it seriously.

### Is reverse mentoring only about technology?

No. Technology is often the entry point, but many leaders gain as much from hearing how younger colleagues think about careers, feedback, purpose and flexibility. Those insights feed directly into how leaders communicate and design policies. We encourage at least one session per pair on workplace expectations as well as tools.

### Can Bodhih run the program across several countries?

Yes. Bodhih has designed and facilitated programs since 2008 for 2,000+ companies across India, the Middle East, Southeast Asia and beyond. Briefings can be run in person, with our facilitators travelling from Bengaluru, or live virtually for distributed leadership teams. Pair meetings can happen in person or online depending on location.

### What does the mentor gain from reverse mentoring?

Mentors gain visibility with senior leaders, practice in explaining ideas to a demanding audience and a clearer view of how decisions are made at the top. Many also develop confidence in upward communication, which is hard to build otherwise. We treat mentors as participants with their own development goals, not as unpaid tutors.
