## Why new P&L owners need more than a finance primer

[Finance for non-finance](https://bodhih.com/finance-for-non-finance-managers-training/) managers teaches people to read the statements. Owning a P&L is different: it means choosing which customers to chase, which discount to refuse, which cost to cut and which to protect, then explaining the result every month to a CEO or regional head.

In 2026, those calls carry more weight. Input costs swing, quick commerce and D2C channels change the mix, and owners of Indian and Gulf businesses want growth with margin, not one at the expense of the other. P&L management training gives new owners a decision habit rather than a glossary.

## What participants will be able to do

### Read the P&L as levers

Trace any change in operating profit back to price, volume, mix, gross margin or cost, and say which lever moved.

### Know the unit economics

Work out what one order, client, store or seat earns after variable costs, and where it loses money.

### Make pricing and mix calls

Judge a discount, a price rise or a mix shift by its effect on contribution, not just revenue.

### Cut cost without cutting growth

Separate costs that build future revenue from costs that only add weight, and decide accordingly.

### Watch cash as well as profit

Explain how receivables, inventory and payables turn a profitable month into a cash squeeze.

### Run a sharp monthly review

Lead a business review that explains variances, commits to actions and avoids blame.

## Who should attend

- Newly appointed business-unit and profit-centre heads in manufacturing, services and consumer businesses
- Branch-cluster and regional heads in banking, NBFCs and retail networks
- Category and brand managers who now own margin as well as sales

## Sample training plan: 2-day hands-on design

This two-day design runs on a four-quarter business simulation interleaved with work on participants' own numbers. Day 1 builds the habit of tracing profit to its levers and calculating unit economics, then tests pricing and discount decisions in the first two simulated quarters. Day 2 adds cost choices, cash and working capital, and budgeting, and ends with a mock monthly business review in front of a panel. Each participant leaves with a variance story template and a 90-day plan.

75% hands-on practice · 13.5 contact hours · Cohort: 12–24 participants · In person · Live virtual

### Day 1: Levers, units and price

Participants can trace profit to its levers, calculate unit economics and judge pricing and discount decisions.

1. 09:30–10:15 · Where did the two points go? (Energiser)
2. 10:15–11:15 · Reading the levers (Concept burst)
3. 11:30–13:00 · What one unit really earns (Hands-on lab)
4. 13:45–15:15 · Simulation quarters 1 and 2 (Business game)
5. 15:30–16:45 · The discount request (Role-play)
6. 16:45–17:30 · Day 1 lever log (Reflection)

### Day 2: Cost, cash, budget and review

Participants can make cost and cash decisions, defend a budget and run a monthly business review.

1. 09:30–10:30 · Growth cost or weight cost? (Group challenge)
2. 10:30–11:15 · Simulation quarter 3: the cash squeeze (Business game)
3. 11:30–13:00 · Building the budget (Build sprint)
4. 13:45–14:30 · Simulation quarter 4 (Business game)
5. 14:30–15:45 · The monthly business review (Simulation)
6. 16:00–16:45 · Questions without blame (Skill drill)
7. 16:45–17:30 · My 90-day P&L plan (Action planning)

Recommended: 2 days in person (09:30–17:30 each day), or 5 × 3-hour live virtual sessions, plus a 90-day review cycle on participants' own monthly packs. A sample design: every Bodhih program is customised after a short needs analysis.

### How long is P&L management training?

The recommended design is two full days in person or five live virtual sessions of three hours, followed by a 90-day review cycle in which participants apply the tools to their real monthly reviews, with manager check-ins at 30, 60 and 90 days.

### What activities are included in P&L management training?

Participants build a profit bridge and unit economics for their own unit, play a four-quarter business simulation, negotiate a discount request, cut cost while protecting growth, build a three-option budget and run a mock monthly business review in front of a panel.

## How we deliver it

### Four-quarter business simulation

Teams run a simulated business unit for four quarters, making pricing, cost and investment calls and seeing the P&L and cash results each round.

### Your own numbers

Participants bring a sanitised version of their own P&L or a recent monthly pack, and every tool is applied to it during the program.

### Finance partner in the room

Where possible, a finance partner from your organisation joins one session so owners and finance build a shared language.

### Review rehearsal

Each participant runs a mock monthly review with a panel, using their own variance story, and receives specific feedback.

## Tailored versions

### For branch and retail networks

Cases use branch or store P&Ls, cluster comparisons, rent and staff costs, and mix decisions across products and services.

### For B2B and services businesses

Cases cover client profitability, utilisation, pricing renewals and the cost of scope creep in project and service portfolios.

### For country managers

A version for managers running a country P&L, with currency effects, distributor margins and reporting to a regional or global head.

## How we measure impact

Evaluation follows the ADDIE model. Before the program, participants complete three AssessAll assessments: Business & P&L Leader Readiness Assessment, Business & Commercial Acumen, and Four Quarters: Financial Judgement for Managers Who Are Not in Finance. They repeat them as the post-assessment at day 90. Reporting managers hold check-ins at 30, 60 and 90 days, and we review the quality of each participant's monthly review pack and the actions it produced.

## Frequently asked questions

### What is P&L management training?

P&L management training prepares managers who own a profit and loss statement to make decisions that improve it. It goes beyond reading financial statements into ownership choices: pricing and discounts, product and customer mix, cost decisions, cash and working capital, budgets and the monthly business review. Most of the learning happens through a simulation and the participant's own numbers.

### What does it mean to own a P&L?

Owning a P&L means you are accountable for both the revenue and the costs of a business unit, branch, category or country, and therefore for its profit. You decide where to invest for growth, what to charge, what to spend and what to stop. You also explain the results each month and commit to actions when they fall short.

### How is this different from finance for non-finance managers?

Finance for non-finance managers explains financial statements, ratios and budgets so managers can talk to finance. P&L management training assumes that base and focuses on decisions: which lever to pull, how to price, what to cut and how to run a business review. Participants who are new to finance can take the shorter primer first.

### How do you improve margin without hurting growth?

Start by finding where contribution is lost: discounts, unprofitable customers or products, and costs that add no value to customers. Fix pricing and mix before cutting costs that drive future revenue, such as sales capacity or service quality. The program teaches participants to separate growth costs from weight costs and test each decision on the full P&L.

### What is the difference between profit and cash?

Profit is revenue minus costs as recorded in a period. Cash is money actually received and paid. A business can be profitable while short of cash if customers pay late, inventory piles up or suppliers are paid early. P&L owners need to manage both, which is why working capital is a module in this program.

### How long is the P&L management program?

The recommended design is two days in person or five [live virtual](https://bodhih.com/live-virtual-classes/) sessions of three hours, followed by a 90-day period in which participants apply the tools to their real monthly reviews. Bodhih customises the simulation and cases to your industry after a short needs analysis, and can add a primer for participants new to finance.

### How do you prepare for a monthly business review?

Prepare a one-page story rather than a deck of tables: what moved against plan, why it moved and what you will do next. Check the causes with your team before the meeting, bring options rather than excuses, and track last month's actions. Participants rehearse this review with a panel during the program.
