This one-day design compresses months of guesswork between a new leader and their team into a single honest, structured day. In the morning the team works without the leader: they surface questions anonymously, decide what the leader should keep, stop and start, and choose the themes that matter most. In the afternoon the leader joins, responds in front of everyone, and together they agree decision rights, map stakeholders and pick two or three early wins with named owners.
